Every quarter, smart mid-size SaaS teams approve at least one analytics project that sounds sophisticated, forward-looking, and completely reasonable.
And every quarter, some of those projects quietly eat time, budget, and political capital without making decisions better.
That is the dangerous part.
Bad analytics bets rarely look stupid at kickoff. They look strategic. They come with slides. They usually have a sponsor. Sometimes they even have a vendor demo behind them.
But if your company is somewhere between “we have a warehouse” and “we actually trust how decisions get made,” there are projects you should not start yet.

Most companies do not have an idea shortage.

You end up moving chaos into a bigger container.
The team spends energy on infrastructure language while the real issues stay unresolved: naming, ownership, testing, lineage, metric definitions, and handoffs between systems. The result is often a cleaner architecture deck with the same trust problems.
What to do instead
Start with the boring part that actually compounds:
- define ownership for critical source systems
- add tests to the models that drive decisions
- document the business logic behind core metrics
- make sure finance, RevOps, and marketing are not all using different definitions

Warehouse migration can masquerade as a strategy project. The team gets to talk about platform advantages, query speed, AI features, and future-proofing.
Why it fails
If your current warehouse is not actually the bottleneck, migration becomes a highly technical distraction from the business problem. The team burns weeks preserving logic, revalidating models, and repointing tools while the actual blockers remain untouched.
Most mid-size SaaS companies do not have a warehouse scale problem. They have a model quality, governance, or prioritization problem.

Prove the bottleneck before you authorize the move.

- more ways to generate conflicting answers

That is not leverage. That is distributed confusion.

Start with decision support, not democratization theater.
Define the handful of questions marketing actually needs to answer repeatedly. Build trusted outputs around those first. If people cannot align on pipeline, CAC payback, or campaign efficiency, a self-serve layer just scales disagreement.
6. Pursuing multi-touch attribution when you still cannot trust first-touch

Multi-touch attribution feels advanced and executive-friendly. It suggests rigor.
Why it fails

The math is not the hard part. The trust layer is.

Get one level simpler first.
Can you reliably answer:
- where the lead came from
- what spend influenced the pipeline view
- how finance and marketing reconcile revenue impact

Leadership wants predictive magic. A data scientist feels like progress.

If the company still lacks tested pipelines, documented models, reliable joins, and governed metrics, a data scientist often spends their first months doing archaeology instead of modeling.
That is an expensive way to rediscover that your foundations are not production-ready.

Fix the layer below the model first.
A dependable analytics engineer or data engineering motion often creates more value at this stage than a sophisticated modeling hire. Once the inputs are trustworthy and reusable, predictive work becomes dramatically more valuable.
8. Implementing AI before you have metric definitions
Why it sounds smart
Everyone is under pressure to “do something with AI.”
Why it fails
If the organization still argues about what counts as an active customer, qualified pipeline, churn risk, or expansion readiness, AI does not resolve the ambiguity. It operationalizes it.

Use the mature connector when it exists. Save custom engineering for the layer where business logic actually matters.

- the decision workflow

10. Redesigning the dashboard when nobody uses the current one
Why it sounds smart
A redesign feels tangible. It is easier to talk about layout, charts, and usability than to admit the dashboard is not tied to a decision anybody owns.

If usage is low because the numbers are mistrusted, the cadence is wrong, or the output does not fit the workflow, a redesign just gives the same problem better spacing.
What to do instead
Diagnose the non-usage honestly.
Is the issue:
- trust?
- relevance?
- workflow fit?
- unclear ownership?
- metric overload?

- Is the bottleneck technical, definitional, or organizational?
- What smaller version could prove value in 2-4 weeks?
If those answers are fuzzy, the project probably is not ready.
The bottom line
A lot of expensive analytics work is not wrong forever.
It is wrong now.
That distinction matters.
