What Is a Growth Bet Evaluator?
A growth bet evaluator is a simple scoring framework for deciding whether a roadmap item deserves real confidence, only a small validation step, or a polite trip to the stop-doing list.
That matters because a lot of teams do not actually have a prioritization problem. They have an evidence problem.
The roadmap looks full. The ideas sound plausible. Someone can usually tell a convincing story about why the initiative matters.
But when you ask the harder question — what data says this bet deserves a quarter of attention? — the room often gets thin fast.
That is how companies end up shipping things that feel strategic and still do not change the metric that mattered.
The Real Mistake Is Not Taking Gut Bets Literally
Most bad roadmap bets do not start as obviously bad ideas. They start as ideas with just enough surface logic to survive the meeting.
A product leader says users are asking for it. A growth lead says a competitor already has it. A marketer says it will help conversion. A founder says it feels directionally right.
Sometimes one of those things is true. But none of them, by themselves, answer the question that matters:
Is there enough evidence behind this idea to treat it like a real growth bet instead of an expensive hypothesis?
That is the gap this framework is designed to close.
The Data Confidence Score
The simplest version of the evaluator is a 0-10 Data Confidence Score.
Each bet gets scored across five categories. Each category receives:
- 0 points if the evidence is weak or missing
- 1 point if the evidence is partial or directional
- 2 points if the evidence is strong enough to support an actual decision
The Five Categories to Score

The point is not mathematical perfection. The point is making the evidence visible before the quarter gets spent.
How to Read the Score Honestly

| 9-10 | Evidence-backed bet | High-confidence candidate for larger commitment, assuming team capacity and sequencing still make sense. |
That middle band matters.
A lot of teams behave as if every idea is either obviously good or obviously bad. In reality, most roadmap items live in the validate-first range. That is not a problem. The problem is pretending a 5 should be treated like a 9.
A Worked Example
Imagine a mid-size SaaS team debating three ideas for next quarter:
- build a new PQL routing workflow in the CRM
- redesign the pricing page hero and homepage messaging
- launch a broad partner program because competitors keep talking about ecosystem growth
A simple scoring pass might look like this:

That does not mean the second idea is bad forever. It means the team should treat it as a contained experiment, not the headline strategic bet.
And it definitely means the third idea should not quietly consume a quarter just because it sounds strategic in a planning deck.
The Stop-Doing List Is the Highest-Leverage Output
This is the part most teams avoid.
The evaluator is useful for ranking the top bets. It is even more useful for naming the things that keep surviving without evidence.
A strong stop-doing list often includes items like:
- the recurring campaign type nobody can tie to pipeline quality
- the feature request with loud internal sponsorship but no usage or retention signal
- the reporting project that keeps getting revived even though nobody uses the output
- the segmentation theory that has never survived a real cohort check
If a bet scores low twice in a row, it should have to earn its way back onto the roadmap. Otherwise the team is not prioritizing. It is just preserving political momentum.
How to Run This in a 45-Minute Planning Session
A lightweight session usually works better than a bigger workshop.
Suggested agenda
- 10 minutes: list the 5-7 bets fighting for attention
- 10 minutes: agree on the target metric for each bet
- 15 minutes: score each bet against the five categories
- 5 minutes: identify the top 1-2 bets plus the stop-doing list
- 5 minutes: assign the next action for each surviving idea
The key rule is simple:
Do not let the loudest person in the room turn a missing-evidence conversation into a storytelling contest.
If the evidence is not there, write down what would improve confidence. Do not invent confidence because the quarter feels urgent.
What a Good Next Move Looks Like
Once the scores are visible, the right next move usually becomes clearer.
For a high-scoring bet, the next move might be:
- ship the MVP workflow
- resource the implementation
- commit to one operating metric and one review cadence
For a mid-scoring bet, the next move might be:
- run a pilot with one segment
- add missing instrumentation before the rollout
- pressure-test the assumption with a tighter cohort analysis
For a low-scoring bet, the next move might be:
- stop investing until better evidence appears
- rewrite the idea into a smaller testable version
- admit the bet is mostly intuition and decide whether that is still worth it
That is a much healthier outcome than pretending every idea should enter the quarter with equal emotional weight.
