A board readiness scorecard is a practical way to test whether your leadership team can answer the executive questions that actually matter using numbers it can defend, define, and improve.
Most teams do not discover they are unprepared when building a dashboard.
They discover it when someone in the board meeting asks a simple follow-up question:
- Why did CAC change?
- Which channels are actually efficient?
- How much of this pipeline turns into revenue?
- Are we looking at a real slowdown or a reporting artifact?

- 0-10 points: you are carrying real board-risk
- 11-20 points: useful reporting exists, but too many numbers still need caveats
- 21-30 points: board-ready with discipline, assuming you keep ownership and governance tight
A second, simpler threshold matters too:
If fewer than 7 of the 10 questions are at least decision-grade, your board story is still fragile.
The 10 Questions Your Board Actually Needs Answered
These are the questions I would pressure-test before any board meeting, investor update, or executive planning review.
1. What is CAC by channel?
A strong answer sounds like:
We can show blended CAC and channel CAC using the same acquisition-cost logic, with brand capture caveats called out where needed.
A weak answer sounds like:
Meta says one thing, Google says another, and finance has never really agreed with either.
What the answer depends on:
- clear cost allocation rules
- explicit new-customer definitions
- channel attribution logic that is at least decision-grade
- agreement on whether CAC is blended, channel-level, or segment-specific
2. What is LTV by cohort?
A strong answer sounds like:
We can compare customer value by acquisition period, segment, or source cohort, and we know which assumptions drive the differences.
A weak answer sounds like:
We have a blended LTV estimate, but it is not stable enough to compare cohorts or defend by source.
What the answer depends on:
- billing or revenue data tied to customer identity
- cohort logic that survives renewals, expansions, and churn
- a clear definition of value window and margin assumptions
3. What is payback period by segment?
A strong answer sounds like:
We know how long it takes different customer segments to recover acquisition cost, and we can explain where the lag or acceleration comes from.
A weak answer sounds like:
We talk about payback in general, but we do not really have it by segment or buying motion.
What the answer depends on:
- trusted CAC inputs
- segment-level revenue tracking
- an explicit time-to-value or time-to-revenue model
- alignment between growth, finance, and RevOps on the segment logic
4. What percent of pipeline is marketing-sourced versus marketing-influenced?
A strong answer sounds like:
We can distinguish sourced from influenced using one agreed methodology, and leadership knows what each number is for.
A weak answer sounds like:
The CRM says one thing, the attribution tool says another, and the debate usually turns political fast.
What the answer depends on:
- opportunity association rules
- campaign-member or touchpoint hygiene
- shared definitions for sourced versus influenced
- discipline about where attribution is directional versus board-grade
5. What is forecast accuracy quarter over quarter?
A strong answer sounds like:
We can compare forecasted pipeline or revenue to actual outcomes, explain the variance drivers, and show whether forecast quality is improving.
A weak answer sounds like:
Forecast misses are discussed every quarter, but nobody can isolate whether the issue was pipeline quality, conversion assumptions, or reporting drift.
What the answer depends on:
- stored historical forecast snapshots or disciplined versioning
- a clear actuals definition
- stable time windows
- ownership for variance review after the quarter closes
6. Which channels are improving and which are getting less efficient?
A strong answer sounds like:
We can show efficiency trends by channel with enough confidence to decide where to lean in, where to hold, and where to stop over-crediting easy wins.
A weak answer sounds like:
We can see spend and volume movement, but the revenue story changes depending on which system you ask.
What the answer depends on:
- channel trend reporting over time
- quality and revenue feedback loops, not just top-of-funnel metrics
- caveats around brand, retargeting, and demand capture
- a leadership view that separates signal from noise
7. What is net revenue retention?
A strong answer sounds like:

We have a retention story, but the exact NRR logic usually has to be rebuilt when someone asks for it.
What the answer depends on:
- subscription or revenue event history
- clear treatment of upgrades, downgrades, churn, and reactivations
- alignment between finance and data on calculation rules
8. What is the difference between blended CAC and fully loaded CAC?
A strong answer sounds like:
We can show the lighter operating number and the fully loaded leadership number, and we know when each should be used.
A weak answer sounds like:
CAC is treated like one number, even though team cost, contractors, tools, and channel overlap are mostly excluded.
What the answer depends on:
- documented cost buckets
- a clear policy for payroll, agency, contractor, and software allocation
- agreement on when lighter optimization metrics should not be reused in board reporting
9. What is time-to-revenue by acquisition source?
A strong answer sounds like:
We can show how quickly different acquisition sources convert into realized revenue, not just pipeline creation.
A weak answer sounds like:
We can see top-of-funnel speed, but not the lag from acquisition source to actual revenue realization.
What the answer depends on:
- source-to-opportunity-to-revenue stitching
- enough historical data to compare lag by source
- a clear view of the difference between pipeline timing and revenue timing
10. What happens if we cut the bottom 20% of spend?
A strong answer sounds like:
We can model the likely impact on pipeline, revenue timing, and risk exposure because we know which spend is actually weakest and what hidden dependencies sit behind it.
A weak answer sounds like:
We know which channels look worst in-platform, but we cannot say confidently what would happen if we actually cut them.
What the answer depends on:
- decision-grade channel efficiency reporting
- lag-aware scenario planning
- a realistic view of cannibalization, assisted conversion, and sales-cycle timing
A One-Page Scorecard View

If you cannot fill in the fragility column quickly, that is a warning sign by itself.
It usually means the number exists as a slide artifact, not as an owned operating metric.
The Board Q&A Table You Should Bring Into the Room
Even if the score is decent, there are usually four follow-up questions that expose whether the reporting is actually ready.

First, it forces the team to separate metric quality from storytelling quality.

What to Do If the Score Is Weak
A low score does not mean you cancel the board meeting.
It means you stop pretending the problem is only presentation.
If the weakness is mostly labeling and prep
Fix:
- the metric definitions in the deck
- the confidence labels
- the known caveats
- the board-question prep notes
That is often enough when the underlying data is better than the narrative around it.
If the weakness is mostly disagreement between teams
Fix:
- the definitions
- the systems of record
- the ownership rules
