What Is an Attribution Health Check?

An attribution health check is a fast way to answer the question leadership eventually asks anyway:

If we shift budget next month, do we actually trust the attribution story enough to defend that move?

That is the standard. Not whether the dashboard looks polished, whether the ad platforms claim a clean return, or whether somebody bought an attribution tool two quarters ago.

The real test is simpler: can the reporting survive follow-up questions from a CFO, CRO, or CEO without collapsing into caveats, side spreadsheets, and “it depends” explanations?

That matters because attribution breaks are rarely just model-selection problems. They are usually trust problems. HubSpot’s 2026 State of Marketing reporting found that 33% of marketing leaders say measuring ROI is their top challenge.1 And in B2B, the path itself is messy: Forrester says an average of 13 people are involved in a purchasing decision.2

In other words, the buying journey is already complicated enough. Your attribution system does not need to be perfect, but it does need to be honest, decision-useful, and clear about its limits.

Why a health check works better than another attribution debate

Most teams get pulled into the wrong conversation first. They debate first-touch versus multi-touch, compare tools, and argue about whether the real problem lives in Meta, GA4, Salesforce, or the warehouse.

Meanwhile, the trust breaks that actually damage decisions stay untouched:

  • conversion windows do not match the real sales cycle
  • UTMs are inconsistent or missing by the time leads hit the CRM
  • sourced and influenced pipeline mean different things depending on who is presenting
  • ad-platform credit is being treated like revenue truth
  • someone still has to manually interpret the story before leadership can use it

That is why the health-check format is useful. It gets past attribution vocabulary and asks a more practical question: is this system good enough to guide a budget call, a channel shift, or a board conversation without turning into an argument about whose number counts?

The Attribution Health Check: 10 yes-or-no questions

Use the checklist below as a working diagnostic. You do not need a workshop first. You need honest answers.

1. Do your conversion windows match the way customers actually buy?

If your reporting is built around a short click-based window but your deals close 60, 90, or 120 days later, the system is going to over-credit easy channels and under-credit the touches that did the real work earlier.

If no: you are probably telling a cleaner story than reality deserves.

2. Are UTM rules and source capture consistent enough to survive scale?

A lot of attribution pain starts with boring hygiene failures. Campaign names drift. Teams improvise source tags. Sales imports contacts without the right history. Lifecycle tools overwrite the context you actually needed.

If no: your attribution model is already working with partial memory.

3. Can you follow a lead from first touch into the CRM without losing context?

This is the handoff that exposes a lot of fake confidence. Ad platforms may know what got the click. Marketing automation may know what got the form fill. But if the CRM loses the source context or cannot tie it to the right contact, account, or opportunity, leadership is not looking at end-to-end attribution. It is looking at stitched-together fragments.

If no: your reporting may be fine for campaign optimization but too weak for serious revenue claims.

4. Do you have a written definition for marketing-sourced versus marketing-influenced pipeline?

If these terms still change by meeting, your attribution problem is no longer technical.

It is governance.

One team uses sourced to mean first-touch. Another uses it to mean campaign-member creation. A third uses influenced for almost every opportunity with any marketing touch at all.

That is how the same quarter ends up with three different pipeline narratives.

If no: stop pretending the model disagreement is subtle. The language is still unstable.

5. Can you reconcile ad-platform performance with CRM pipeline quality?

This is where a lot of attribution systems get exposed. In-platform results often look cleaner than downstream reality. The campaign appears efficient until you inspect opportunity creation, sales acceptance, or closed-won quality.

That does not mean the platform is lying. It means it is measuring something narrower than leadership thinks.

If no: channel optimization and revenue storytelling are running on different systems.

6. Are offline touches, hand-entered deals, partner influence, and sales-created opportunities accounted for somewhere?

Attribution falls apart fast when the system silently excludes major parts of the buying path.

If partner referrals, outbound sales motion, offline events, or late-stage executive influence never show up in the attribution story, the model may still be useful for marketing operations. But it should not be treated like a complete revenue explanation.

If no: your model is directionally useful at best, not comprehensive.

7. Do finance, RevOps, and marketing use compatible cost logic when talking about CAC or ROAS?

This question matters because attribution arguments are often really cost-definition arguments.

Paid media may look profitable under media-only CAC. Finance may look at the same channel and include agency fees, payroll, tooling, or longer payback logic. Both may sound reasonable. Both may also be answering different questions.

If no: efficiency conversations are happening on top of conflicting math.

8. Does someone regularly compare platform-reported results against revenue outcomes and flag the gap?

Healthy attribution systems do not assume the top-layer view is enough. They deliberately compare what Google, Meta, HubSpot, and the CRM claim against what revenue and pipeline progression actually show.

If nobody is doing that comparison, the business is probably inheriting the most convenient story rather than the most useful one.

If no: the system has no reality check.

9. Is there a named owner for attribution definitions, QA, and caveats?

Attribution decays when everybody uses it and nobody owns it.

Someone needs to own:

  • source and naming hygiene
  • core definitions
  • caveat language
  • exception handling
  • what changed and when

Without that, the reporting may keep running while trust quietly erodes.

If no: your attribution system is still relying on tribal knowledge.

10. Could you explain the caveats to your CEO in two minutes without sounding defensive?

This is my favorite test because it forces honesty.

A strong attribution system does not claim perfection. It can say, clearly:

  • what the model is good for
  • what it is not good for
  • where the blind spots still are
  • which decisions are safe to make anyway

If the caveats are too messy to explain simply, the system is probably too messy to trust heavily.

If no: the problem is not only technical. It is communicative and operational too.

That middle band matters most.

A lot of companies are not fully broken. They are just broken in exactly the places that make expensive decisions feel more certain than they should.

Which no answers matter most?

Not every miss has the same business cost.

If I were triaging this quickly, I would prioritize the misses in this order:

  1. CRM linkage and source loss — because without end-to-end context, revenue claims get shaky fast
  2. Definition drift around sourced, influenced, CAC, or ROAS — because political ambiguity spreads faster than tracking bugs
  3. No reconciliation between platform results and downstream revenue — because the spend story becomes too easy to over-believe
  4. No named owner — because even a decent system decays without stewardship
  5. Missing offline or non-platform context — because this is where B2B attribution gets overconfident

What good enough attribution actually looks like

For most mid-size SaaS teams, good enough attribution is not a beautiful dashboard. It is a reporting setup that lets the business do a few hard things without drama:

  • explain which channels are creating demand versus only capturing demand that was already in motion
  • show where the model is directional versus decision-grade before somebody treats a soft number like settled truth
  • connect marketing touches to CRM progression without heroic spreadsheet cleanup the night before the meeting
  • keep finance, RevOps, and marketing close enough on cost logic that CAC and ROAS discussions do not turn into math fights
  • let leadership make a budget call without needing a 20-minute caveat monologue first

That is enough to run the business better. Perfection can come later.
