I’ve spent the better part of a decade helping SaaS companies figure out which marketing dollars are actually generating revenue. And the single most consistent thing I’ve learned is this: most attribution problems aren’t attribution problems at all.

They’re trust problems. Data plumbing problems. Alignment problems.

The company spending $80K/month on paid acquisition doesn’t need a fancier attribution model. They need their CMO, CFO, and VP of Growth to look at the same number and agree it’s real. That’s a fundamentally different challenge than picking first-touch vs. last-touch, and it requires a fundamentally different approach.

This guide is what I wish someone had handed me ten years ago. It’s the practical, opinionated playbook we use at Domain Methods when a client comes to us and says, “We don’t know if our marketing is working.”


Why Marketing Attribution Breaks at Scale

Attribution works fine when you’re small. You’re running a few campaigns, your sales cycle is short, and someone on the team can eyeball the data and know what’s happening.

Then you scale. And everything breaks.

The Numbers Stop Matching

Here’s the scenario I see in almost every engagement: GA4 says you got 500 conversions last month. Your CRM says 380 new leads. Your billing system shows 42 new customers. Your ad platforms collectively claim credit for 700 conversions.

Which number is right? All of them. None of them. They’re each measuring something different, with different definitions, different time windows, and different deduplication logic. And nobody documented any of it.

The Sales Cycle Kills Simple Tracking

If your average deal takes 90 days to close and involves six touchpoints across three channels, a single-session attribution cookie isn’t going to cut it. The person who clicked your Google ad in January, read three blog posts in February, attended a webinar in March, and then had a sales call is not going to show up cleanly in any one platform’s attribution report.

This is where most B2B SaaS attribution fundamentally diverges from ecommerce. You can’t just look at last click. But you also can’t pretend you have complete visibility into a buying committee of four people across a 120-day journey. You don’t. Nobody does.

Siloed Tools Create Siloed Truth

Your marketing team trusts Google Analytics. Your sales team trusts the CRM. Your finance team trusts the billing system. Each team has “their” source of truth, and those sources disagree.

This isn’t a technology failure. It’s an organizational one. Nobody ever sat down and decided, “This is the system of record for revenue attribution.” So every team built their own, and now you have three competing realities.


The Attribution Model Debate (and Why It Mostly Doesn’t Matter)

I’m going to say something that will annoy the attribution purists: the model you pick matters far less than you think.

The Debate Is a Distraction

First-touch gives all credit to the channel that started the relationship. Last-touch gives it to whatever happened right before conversion. Linear splits it evenly. Time-decay weights recent interactions. W-shaped gives credit to first touch, lead creation, and opportunity creation.

I’ve seen teams spend six months evaluating these models. Building spreadsheets comparing them. Running workshops. Bringing in consultants (not us) to present the pros and cons of each.

Meanwhile, their UTM parameters are inconsistent, half their form submissions aren’t reaching the CRM, and their definition of “conversion” changes depending on who you ask.

What Actually Matters

Pick a model. Almost any model. Apply it consistently. Then focus your energy on the three things that actually determine whether attribution is useful:

Data completeness. Are you actually capturing the touchpoints? If 40% of your leads have no source data because your forms don’t pass UTMs, no model in the world will save you.

Data accuracy. When you say “Google Ads,” do you mean all Google campaigns, or just branded search? When you say “revenue,” do you mean bookings, ARR, or cash collected? Define your terms. Write them down. Make everyone agree.

Data connectivity. Can you trace a path from ad impression to closed deal? Not perfectly — that’s impossible. But roughly? If the answer is no, you need a data pipeline before you need an attribution model.

The Model I Actually Recommend

For most mid-size SaaS companies, I recommend starting with first-touch for acquisition channel and last-touch for conversion action. It’s simple, it’s defensible, and it answers the two questions that matter most: “Where do our customers come from?” and “What makes them convert?”

Is it perfect? No. Is it better than having three conflicting systems and no agreement on what’s real? Absolutely.

You can graduate to multi-touch when your data foundation is solid enough to support it. Most teams aren’t there yet, and that’s fine.


The 80/20 Approach: What Actually Drives Decisions

We talk about the 80/20 principle a lot at Domain Methods, and it applies nowhere more directly than in attribution.

Most Teams Over-Instrument and Under-Analyze

I recently audited a client’s tracking setup. They had 347 custom events in GA4. Three hundred and forty-seven. They were tracking everything — button hovers, scroll depth at 10% increments, video plays at every quartile, accordion opens, tab switches.

How many of those events appeared in any report or dashboard? Eleven.

How many informed an actual decision in the last quarter? Two.

That’s not analytics. That’s hoarding.

The 20% That Gives You 80% of the Insight

Here’s what you actually need to track to make attribution work for a SaaS company:

Traffic source and medium. Where did they come from? Enforce consistent UTM parameters. Have a documented naming convention. Audit it monthly.

Key conversion events. Not 347 events. Five to ten, max. Demo request. Trial signup. Contact form. Pricing page visit. Whatever the actions are that actually correlate with revenue in your business.

Lead-to-opportunity connection. Can you connect a marketing lead to a CRM opportunity? This is the single most important data join in all of SaaS attribution, and it’s the one that breaks most often.

Opportunity-to-revenue connection. When a deal closes, can you trace it back to the marketing touchpoint? This is usually a CRM-to-billing join, and it’s where finance and marketing alignment either exists or doesn’t.

That’s it. Four categories. If you nail these four, you can answer 80% of the attribution questions your leadership team is asking. Everything else is optimization on the margins.

Stop Building, Start Analyzing

I’d rather see a team with five well-understood metrics and a weekly cadence of analysis than a team with a hundred metrics and a quarterly “data review” that nobody prepares for.

The value isn’t in the data you collect. It’s in the decisions you make differently because of it. If you can’t point to a specific decision that changed because of a specific metric, question whether you need that metric at all.


Building a Single Source of Truth for ROAS

This is where the work gets real. You need to take data from multiple systems — ad platforms, your website, your CRM, your billing system — and unify it into one place where everyone agrees on the numbers.

The Modern Stack

The architecture isn’t complicated. The execution is.

Cloud data warehouse as the foundation. BigQuery on GCP or Snowflake on AWS — either works. This is your single source of truth. All roads lead here.

Ingestion layer to get data in. Fivetran, Airbyte, or Stitch to pull data from your ad platforms (Google, Meta, LinkedIn), your CRM (HubSpot, Salesforce), your billing system (Stripe, Chargebee), and your web analytics.

Transformation layer to make it useful. This is where dbt earns its place. You’re taking raw, messy data from six different systems and transforming it into clean, tested, documented models that your team can trust. A well-built dbt project is the difference between a warehouse that’s a dumping ground and one that’s actually a source of truth.

Reporting layer to make it accessible. Looker, Metabase, Preset — pick one. The tool matters less than the discipline of having one place where attribution reports live.

The Joins That Matter

The entire attribution pipeline comes down to a handful of critical joins:

  1. Ad platform data to website sessions. UTM parameters are the glue. If your UTMs are messy, this join is broken, and everything downstream is wrong.

  2. Website sessions to CRM leads. Usually keyed on email or a client ID. This is where anonymous traffic becomes a known person.

  3. CRM leads to opportunities. Your CRM handles this, but only if your sales process is disciplined about associating contacts with deals.

  4. Opportunities to revenue. CRM closed-won amount, validated against your billing system. This is the “finance check” — if the CRM says $100K in closed deals and Stripe says $85K in new subscriptions, you need to understand why.

Get these four joins right, and you have an attribution pipeline. Get any one of them wrong, and you have an expensive data warehouse that produces numbers nobody trusts.


Connecting Marketing to Revenue: A Practical Framework

Here’s the framework we use with clients. It’s not revolutionary. It’s just disciplined.

Step 1: Define What “Revenue” Means

This sounds obvious, and it’s where most teams skip ahead. Don’t.

Does “revenue” mean bookings (contract signed)? ARR (annualized contract value)? Cash collected? Net revenue (after refunds and churn)? Each of these is a valid definition, and each will give you a different ROAS number.

Pick one. Get your CMO, CFO, and VP of Sales to agree on it. Write it down. Put it at the top of every dashboard. This single act eliminates about 40% of the arguments I see between marketing and finance.

Step 2: Map the Customer Journey Data You Actually Have

Not the journey you wish you had. The one you can actually observe in your data.

Be honest about the gaps. Can you track the full journey from first website visit to closed deal? Probably not perfectly. Where does visibility break? Usually it’s the anonymous-to-known transition, the marketing-to-sales handoff, or the multi-stakeholder buying committee.

Document what you can see and what you can’t. This becomes your data quality roadmap — the gaps you’ll close over the next two to three quarters.

Step 3: Build the Pipeline

Using the stack I described above: ingest raw data, transform it in dbt, model the attribution logic, output clean tables that your reporting tool can consume.

Key principle: build it incrementally. Don’t try to model the entire customer journey in week one. Start with last-touch attribution on closed-won deals. Ship it. Validate it with finance. Then layer in earlier touchpoints. Then add multi-touch weighting. Each iteration adds value and builds trust.

Step 4: Create Reporting Stakeholders Trust

The dashboard isn’t the hard part. Trust is the hard part.

Show your methodology. Make the logic inspectable — not hidden in a black box. When the numbers look wrong (and they will, at first), investigate transparently and fix publicly. Every bug you catch and fix in the open builds more trust than a year of clean reports.

Build one primary dashboard, not twelve. It should answer: “How much did we spend, where did we spend it, and what revenue did it generate?” Everything else is a drill-down.

Step 5: Iterate

Your first version will be wrong. Not wildly wrong — but there will be gaps, edge cases, and things you didn’t anticipate. That’s expected.

Set a quarterly review cadence. Look at the data. Compare it against what you know anecdotally. Talk to sales about deals that don’t show up in the attribution data. Talk to finance about revenue that doesn’t tie out.

Each iteration gets you closer. The goal isn’t perfection — it’s continuous improvement in decision quality.


Common Anti-Patterns We See in SaaS Attribution

After doing this work across dozens of companies, certain failure modes come up again and again.

Tracking Everything, Analyzing Nothing

I mentioned the client with 347 custom events. They’re not an outlier. Most teams I work with are collecting far more data than they’re using.

The instinct to “track everything because we might need it later” feels prudent. In practice, it creates noise, increases complexity, slows down your analytics pipeline, and gives your team a false sense of security. “We’re tracking it” is not the same as “we’re learning from it.”

The fix: For every event or metric you’re tracking, ask: “What decision would change based on this data?” If you can’t answer that question, stop tracking it. You can always add it back later.

Letting Perfect Be the Enemy of Good

I’ve seen teams delay attribution projects for over a year because they wanted to “get it right.” They wanted perfect cross-device tracking, perfect identity resolution, perfect multi-touch modeling.

Meanwhile, they were making six-figure monthly ad spend decisions based on gut feel and platform-reported numbers they knew were inflated.

An 80% accurate attribution system that’s live today is worth infinitely more than a 95% accurate system that ships next year. Start. Ship. Iterate.

Building Attribution in a Spreadsheet

Spreadsheet attribution is a rite of passage for growth teams. Someone exports data from GA4, someone else exports from the CRM, a third person pulls the billing data, and they meet in a Google Sheet where heroic VLOOKUP formulas attempt to stitch it all together.

It works until it doesn’t — which is usually the month someone goes on vacation and the spreadsheet doesn’t get updated, or a column shifts and breaks every formula downstream.

If your attribution system requires a human to manually run it every month, it’s not a system. It’s a process, and processes break when people leave or get busy. Automate the pipeline. That’s what data infrastructure is for.

Ignoring the Sales Cycle

This is the B2B-specific anti-pattern. Your paid campaign runs in January. It generates leads that enter the pipeline in February. Those deals close in April.

If you’re evaluating January’s campaign performance in February and it “didn’t generate revenue,” you’re not measuring attribution — you’re measuring impatience. Your attribution model needs a time window that matches your actual sales cycle. For most B2B SaaS companies, that’s 60 to 120 days, not 30.

Build a lagged reporting view. Compare campaigns on a cohort basis. And for the love of data, stop pausing campaigns after two weeks because they “aren’t converting.”


When to Invest in Attribution Infrastructure

Not every company needs a custom attribution pipeline. If you’re spending $5K/month on ads and your sales cycle is two weeks, GA4 and your CRM are probably fine.

But there are clear signals that you’ve outgrown the basics.

You’re Spending $50K+ Per Month on Paid Acquisition

At this spend level, a 10% improvement in allocation efficiency is worth $60K/year. That’s more than the cost of building proper attribution infrastructure. The ROI math works.

Your Board Is Asking Questions You Can’t Answer

“What’s our blended CAC by channel?” “What’s the payback period on our Google Ads spend?” “If we increased LinkedIn budget by 50%, what would happen to pipeline?”

If these questions require two weeks of analyst time and produce answers with caveats and asterisks, you need better infrastructure.

Marketing and Finance Are Arguing About the Numbers

This is the clearest signal. When your CMO says marketing generated $2M in pipeline and your CFO says it was $800K, you don’t have a difference of opinion — you have a data architecture problem. Two smart people looking at the same business and getting different numbers means the underlying systems aren’t connected.

You’ve Already Invested in a Data Warehouse

If you have BigQuery or Snowflake, if you’re running dbt, if you have a data team — the marginal cost of adding attribution to your existing infrastructure is relatively low. You’ve already done the hard part. Attribution is the use case that makes that investment pay off for your go-to-market team.
