What is a source-of-truth audit?

A source-of-truth audit is a working session for deciding which metric families matter first, which system should win for each one, who has authority to settle disputes, and what caveats or fallback rules still need to travel with the number.

That sounds simple. It usually is not.

Most teams do not get stuck because they lack tools. They get stuck because the room still has four different ideas hiding under one label like pipeline, revenue, sourced pipeline, or bookings. One dashboard says the number is fine. Finance has a workbook that quietly overrules it. RevOps has a caveat list in Slack. Marketing has one column it no longer trusts but still has to explain in budget reviews.

Then someone says, “Maybe we just need a better BI tool,” or “Maybe the warehouse should own this now.”

That move is too early.

A source-of-truth audit is the step before the tooling argument. It is how you make the operating problem visible enough that the next investment actually has a target.

When you need this audit

Run a source-of-truth audit when:

  • the same metric keeps changing between executive meetings
  • the board deck still needs spoken caveats every time one slide appears
  • finance, sales, marketing, and data can all defend different versions of the same KPI
  • the official dashboard exists, but a spreadsheet still wins the argument when the room gets tense
  • leadership keeps asking for a tooling fix when the real problem is owner authority, unresolved exclusions, or no rule for what happens when systems disagree

Salesforce’s State of Data and Analytics (2nd Edition) reports that leaders estimate 26% of their organization’s data is untrustworthy.1 That number matters because source-of-truth fights rarely start as architecture complaints. They start when the business can no longer absorb the uncertainty quietly.

Start with decisions, not systems

This is the first place teams waste time.

They start the audit by listing tools. They compare CRM to warehouse to BI to finance exports. They debate where the data should live before they have agreed what the number is for.

Start somewhere tighter:

Which decisions are already breaking because the number changes depending on who answers the question?

That shift changes the quality of the whole conversation.

Instead of auditing “pipeline reporting” in the abstract, you can say:

  • qualified pipeline keeps changing the weekly forecast story
  • marketing-sourced pipeline keeps breaking spend-defense conversations
  • bookings and recognized revenue keep diverging between finance prep and GTM reviews
  • ARR is stable enough for one use case and still dangerous for another

That gives the audit a boundary.

It also keeps the room out of documentation theater. If a metric is not affecting a real board, budget, forecast, or accountability conversation right now, it probably does not belong in the first audit pass.

The metric families worth auditing first

Most teams do not need to audit every KPI in the company first. They need to audit the small set of numbers already creating expensive confusion.

A practical first-pass filter looks like this:

If the audit starts with ten to fifteen metrics, the room will spend half its energy arguing scope and the other half pretending the same owner can settle everything.

Keep the first session narrow enough that people have to make decisions instead of just describing complexity.

What to collect before the meeting

Do not walk into the audit and ask the room to remember the whole trust problem from memory. Collect the artifacts first.

Ask each function involved to bring:

  • the report, dashboard, or spreadsheet they trust today
  • the system behind that artifact
  • the plain-English definition they believe they are using
  • the business decision the number is meant to support
  • the caveat they think the other team is ignoring

One operator-level detail matters here: ask for the artifact that actually wins the argument, not the artifact that is supposed to win the argument.

Those are often different.

If finance still uses a side workbook before the board deck goes out, that workbook belongs in the audit even if the warehouse is officially canonical. If RevOps has to export a CSV to fix stage timing or duplicate records before the forecast review, that export belongs in the audit too.

That is not dirty detail. That is the point.

That table does three useful things at once:

  1. it forces the room to separate the current winning artifact from the desired system of record
  2. it exposes whether the real problem is logic, ownership, exclusions, or fallback behavior
  3. it keeps the conversation tied to decisions instead of turning into abstract platform preference

If the room cannot fill a column, that itself is a finding.

How to keep the audit from becoming a tooling debate

This is the part most teams need help with.

The audit goes sideways when the room starts trying to solve implementation before it has settled operating questions.

A cleaner sequence is:

  1. What decision is this metric for?
  2. What does the metric actually mean in plain English?
  3. Which system should win for that use case?
  4. Who can approve changes or settle edge cases?
  5. What confidence level does the business need here?
  6. What happens when the official answer is late, broken, or contested?
  7. Only then ask what the tooling should be.

That order matters because a lot of arguments that look technical are really unresolved authority problems.

A warehouse cannot settle a definition fight by itself. A BI tool cannot resolve a source-of-record hierarchy that nobody has written down. A new dashboard will not help if the real issue is that finance and GTM are using the same label for two different business questions.

A practical line to use in the room is:

We are not choosing the prettiest reporting stack today. We are deciding what the number is for, which artifact should win, and what has to be true before a tool can carry that answer safely.

That framing saves hours.

The owner-authority questions most teams skip

The source-of-truth audit is not complete when the room picks a candidate source of record. It is complete when the room names who has authority over the answer.

Ask these directly:

  • who can approve a definition change?
  • who can decide that one system outranks another for this metric family?
  • who has to sign off before a directional metric gets shown like a board-grade metric?
  • who owns unresolved caveats after the meeting ends?
  • who decides the fallback when the official path breaks before a leadership review?

If the answers are fuzzy, the audit has already found something important.

A metric can have clean SQL and still be politically fragile because nobody knows who is allowed to settle the final edge case. That is one reason the same number keeps feeling settled until five minutes before the meeting.

A simple confidence rule to document during the audit

Do not make the room pretend every number needs the same standard.

A practical confidence frame is:

How to classify the real next move after the audit

A good audit should end with a diagnosis, not just a cleaner spreadsheet.

Most outcomes fall into one of four buckets:
