Confessions of an Analytics Consultant: 5 Things I Wish Every Client Knew Before Hiring Me

There are a few things I wish more companies understood before they hired an analytics consultant.

Not because it would make the work easier for me.

Because it would make the work more honest, faster, and more useful for them.

A lot of consulting sales language is built to reduce friction. Everything sounds clean. Fast. Proven. Low-risk. The consultant is positioned like a reassuring appliance: plug them in, get clarity out.

That is not how good analytics work usually feels in real life.

Good work is useful. But early on, it is often uncomfortable.

So here are the five things I wish more clients knew before they hired me.

1. Your data is probably worse than you think — and that is normal

This is not an insult.

It is just what happens when a company grows faster than its definitions, reporting logic, and operating cadence.

Marketing is using platform numbers because they are fast. Sales is using CRM fields that were repurposed three quarters ago. Finance has the number leadership ultimately trusts, but it arrives too late to drive decisions upstream. The warehouse has part of the answer, a spreadsheet has another part, and everyone has built a story around whichever version makes their week easier.

That does not make your company unusual. It makes your company alive.

The problem starts when everyone pretends this is a tooling issue instead of a trust issue.

A lot of teams come in thinking they need a better dashboard, a cleaner attribution model, or someone to finally “connect everything.”

Sometimes they do.

But very often the first useful realization is simpler and less flattering: the definitions are loose, the ownership is blurry, and the current reporting stack is carrying more political weight than technical integrity.

That is fine. It is fixable. But it helps when everyone stops acting surprised by it.

2. The first deliverable may show you something you do not want to see

A good first readout is not always comforting.

Sometimes it shows that the KPI leadership has been using is less trustworthy than everyone hoped.

Sometimes it shows that the expensive channel nobody wants to question is not driving what people think it is driving.

Sometimes it shows that the issue is not measurement quality alone. It is a process problem. Or a handoff problem. Or a definition problem between teams that have been politely disagreeing for months.

This is one reason analytics work stalls internally: people say they want clarity, but what they often mean is confirmation.

Consulting gets uncomfortable the moment the work stops being flattering.

If you hire outside help, the value is not that they will tell a more sophisticated version of the story you already like. The value is that they can say, with less internal baggage, “this number is being overstated,” or “these teams are not solving the same problem,” or “this workflow will never become trusted in its current form.”

That is what truth over comfort looks like in practice.

It is also why the first deliverable should not be judged by how polished it feels. It should be judged by whether it makes the real problem harder to avoid.

3. The people problem is usually harder than the data problem

Most broken analytics environments have technical issues.

Bad joins. Untested models. CRM drift. Inconsistent UTM hygiene. Source systems with unclear ownership. All real. All fixable.

But the hardest part is usually not SQL.

It is getting a room full of smart people to agree on what question they are answering, which number they will trust, and what happens next if the answer is inconvenient.

That is why “just write a ticket” fails so often.

The ticket usually inherits the miscommunication instead of fixing it.

Marketing writes the request in campaign language. The data team reads it as a modeling problem. Leadership thinks they approved a business decision framework. Everyone is technically participating in the same project, but they are not actually solving the same ask.

That gap is where timelines blow up.

It is also why some of the highest-leverage work has nothing to do with writing more code. It is translation. Sequencing. Forcing specificity. Making ownership visible. Turning a vague request into something a team can actually build and use.

That part is slower than people expect, but it is where the waste usually is.

4. There is no such thing as a “quick” analytics project once you see what is underneath

I understand why companies ask for quick wins.

They should.

You do not want a consultant who turns every problem into a six-month transformation program.

But there is a difference between a focused first step and a fantasy project.

A lot of “quick” analytics requests are only quick if you ignore the dependencies that make the answer trustworthy.

“Can we just clean up attribution?”

Maybe. But if lifecycle stages are unreliable, revenue definitions are still splitting across teams, and campaign data is being interpreted three different ways, then no, not really.

“Can we just build the dashboard?”

Maybe. But if the dashboard is standing in for a source-of-truth problem, a CRM workflow problem, or a governance problem, then the quick version is usually just the expensive prelude to the real project.

The honest version of consulting is not saying no to speed.

It is saying yes to the smallest useful sequence that does not lie about the work.

Sometimes that means a diagnostic first. Sometimes it means a narrowly scoped proof point. Sometimes it means telling a client not to buy the bigger engagement yet because they still have not named the decision clearly enough.

That is not resistance. That is discipline.

If your next project already feels larger under the surface than the request makes it sound, Three Teams, Three Numbers is often the fastest way to expose where the trust problem actually starts.

5. The best outcome is when you do not need me anymore

A lot of buyers say they want a partner.

Fair enough.

But the best consulting outcomes do not create permanent dependence. They create clarity, capability, and a cleaner operating system inside the team.

That can mean better documentation.

Better model logic.

Better ownership.

Clearer definitions.

A tighter workflow between business stakeholders and the people building the data layer.

Sometimes it means I help build something important and then step back. Sometimes it means I help pressure-test the plan, the internal team executes it, and everyone is better off for that. Sometimes it means the most useful thing I do is narrow the scope enough that the client does not overbuy.

If the work only succeeds as long as I stay in the middle forever, that is not a strong outcome. That is a dependency arrangement with nicer branding.

The goal is not to become irreplaceable.

The goal is to leave the team with a better way to make decisions after I am gone.

That is the version of consulting I trust.

Bottom Line

You do not usually need outside help because your team is failing.

You need it because the cost of ambiguity, mistrusted numbers, and cross-functional misalignment has finally become more expensive than admitting the problem out loud.

The point is not to buy the biggest engagement possible.
