What changed in marketing measurement?

Multi-touch attribution is falling out of favor as the main decision system because the customer journey got harder to observe, not because marketers stopped caring about journeys.

That distinction matters.

A lot of teams talk about attribution as if it suddenly became dumb. It did not. It became overpromoted.

For years, multi-touch attribution looked like the smartest answer in the room because it felt closer to how digital buying actually works than last-click reporting ever did. If five touches influenced a deal, a five-touch model sounded more honest than giving all the credit to the final form fill.

That logic was reasonable.

The problem is that the underlying visibility changed. Privacy controls got tighter. Platform ecosystems got more fragmented. Offline and dark-social influence kept growing. B2B buying committees stayed messy. The observable path now covers less of the real path than many dashboards imply.

So attribution did not die. It got demoted.

It still belongs in the stack. It just should not be running the whole measurement strategy by itself.

Why teams loved multi-touch attribution in the first place

Multi-touch attribution won attention for a simple reason: it looked more like real marketing than single-touch models.

It gave operators:

  • a better way to compare touches across a journey
  • faster feedback than quarterly modeling exercises
  • a more intuitive story for digital teams managing paid search, paid social, lifecycle, and content together
  • a feeling of precision that made budget conversations easier to defend

And for a while, that was enough.

When most of the buying path happened in environments you could still tag, cookie, and stitch together with fewer restrictions, multi-touch models felt like a big step forward.

They still can be, especially for tactical work.

If your paid search lead quality suddenly drops, or a campaign is creating a lot of touches but almost no qualified pipeline, attribution reporting can help you spot that faster than a slower executive model will.

That is why I still think attribution matters.

I just do not think it deserves the title of source of truth for every budget decision.

The real reason multi-touch attribution is losing status

The issue is not that marketers woke up and decided they preferred old-school methods.

The issue is that multi-touch attribution depends on observing enough of the journey to assign credit with confidence.

That is harder now for four practical reasons.

1. You see less of the path than you think

Privacy and browser changes reduced how much user-level behavior teams can observe cleanly across the full journey. Google now explicitly frames modern measurement around the reality that marketers cannot expect to observe and attribute every conversion the way they once did.1

That is not a theoretical concern. It changes the reliability of the credit you assign.

A tidy Sankey chart can still make the system look complete long after the underlying visibility has become partial.

2. Cross-platform stitching is weaker than the story in the deck

Even when the data warehouse is healthier than average, journey stitching still gets shaky fast when the path spans multiple devices, multiple people, walled-garden platforms, and offline conversations.

That is normal in SaaS.

The operator mistake is assuming a stitched path is complete because it is well formatted.

A report can be technically elegant and still miss the moments that actually changed the deal.

3. Attribution is best at tactical questions, not executive allocation questions

This is the part teams keep skipping.

Attribution is usually strongest when the question is something like:

  • which campaigns are creating better lead quality this month?
  • which paid channels appear to be weakening?
  • which touch patterns show up before qualified pipeline?

It is much weaker when the question becomes:

  • where should we move the next $300,000 across the portfolio?
  • what is the real incremental effect of upper-funnel spend?
  • which channels deserve more budget when multiple systems disagree?

Those are not dashboard questions.

Those are executive allocation questions.

4. It gives false comfort when confidence levels are not named

The biggest operating failure I see is not bad math. It is unlabeled certainty.

A directional read gets presented like a decision-grade answer. A decision-grade answer gets repeated in a board setting like it is causal proof.

That is how a measurement method turns from useful into dangerous.

If a model is built on partial visibility, the right move is not to throw it away. The right move is to use it for the decisions it can still support and stop pretending it can carry the rest.

What MMM is actually taking back

Marketing mix modeling is back in the conversation because it helps answer a different question.

MMM is not trying to explain every observed touch. It is trying to estimate how the whole channel portfolio contributes to outcomes over time.

That makes it better suited for questions like:

  • where should the next budget shift happen?
  • how much do awareness and demand-creation channels contribute beyond click-level reporting?
  • what is the likely effect of reducing or increasing spend across the portfolio?

This is why MMM sounds more relevant again to finance leaders and executives than it did a few years ago.

Not because it is trendy. Because it is built for a broader allocation problem.

Google’s modern measurement guidance explicitly positions MMM as the method for broader budget allocation across channels, especially when visibility is fragmented and privacy constraints are rising.1 Meridian, Google’s newer open MMM framework, makes the same strategic point in a more productized way: modern MMM is meant to work in a privacy-conscious environment where user-level tracking is incomplete by default.2

There is also a practical leadership reason for the shift.

A CFO does not actually care whether a paid social impression got 0.2 or 0.4 fractional credit three months before close. They care whether the company is overfunding channels that look efficient in-platform while underfunding channels that create real incremental demand.

MMM is closer to that question.

Why incrementality matters even more than the attribution debate

Attribution asks, “What got credit?”

Incrementality asks, “What actually caused lift?”

That is a much harder question, but it is the one leaders eventually care about when the spend is material.

If the business is trying to decide whether branded search, paid social, YouTube, direct mail, partner programs, or retargeting actually drove net new outcomes, attribution alone cannot settle it.

It can show the pattern of observed touches. It cannot prove what would have happened without the spend.

That is why incrementality testing matters more now.

Google describes incrementality testing as the gold standard for understanding true advertising impact in a privacy-first environment.3 That is the right mental model.

When the money is meaningful, the room eventually wants a causal answer.

Not a prettier credit-assignment story.

That does not mean every mid-size SaaS team needs a giant experimentation program tomorrow. It means they should know which questions are expensive enough to deserve holdout tests, lift studies, geo experiments, or other incrementality work instead of another round of attribution-model arguments.

The modern measurement stack: what each method is actually for

Once you stop asking one method to answer every question, the stack gets simpler.

That is the operating model I would recommend for most mid-size SaaS teams.

Use attribution for speed. Use MMM for budget allocation. Use incrementality testing when the decision is expensive enough that leadership needs stronger causal proof.

Which questions belong to which method?

This is where a lot of measurement work gets unstuck.

If your current stack cannot answer which method belongs to which question, the problem is already bigger than model selection.

It is a decision-design problem.

What this means for SaaS leaders right now

If you lead marketing, RevOps, growth, or revenue analytics, the most useful shift is not buying the next measurement tool.

It is separating three different decisions that too many teams still collapse into one:

  1. What is happening in-channel right now?
  2. Where should we place the next dollar across the portfolio?
  3. Which investments are actually creating incremental lift?

Those are different questions.

They deserve different methods.

When one dashboard is forced to answer all three, the team usually gets one of two bad outcomes:

  • a false sense of precision that breaks the moment finance pushes back
  • endless debate because every team is using the same report for a different purpose

The better move is to name the confidence level up front.

A practical version looks like this:

Multi-touch attribution can still be extremely useful in the directional layer.

It just should not automatically get promoted to board-grade because the chart looks sophisticated.

It is losing status as the main decision system because the observable journey is less complete, executive questions got broader, and leaders need causal and portfolio-level answers that attribution was never designed to carry alone.

That is why the winning stack now looks more like this:

  • attribution for speed
  • MMM for allocation
  • incrementality for causal truth

That is not a retreat from modern measurement.

It is modern measurement growing up.
